Skill-level breakdowns should be weighted by role importance. Not every competency matters equally for every role. A customer-facing sales role demands a different profile than a back-office analytical position. Assessment outputs should reflect this by weighting scores according to pre-defined role requirements. When a hiring manager sees that a candidate scores highly on the three competencies that matter most for the role, the decision becomes clearer. When all competencies are presented with equal prominence, the manager must do the weighting themselves, and they will do it inconsistently.
Evidence should be tied to observable behaviour, not abstract categories. Telling a hiring manager that a candidate scored in the 72nd percentile on “agreeableness” gives them a number but not a decision input. Instead of presenting a flat profile of scores, a decision-ready report highlights the two or three areas where a candidate is most likely to excel and the two or three areas where they may need support. This framing invites the hiring panel to have a focused conversation about fit rather than an unfocused conversation about numbers. It also gives managers a realistic picture of what onboarding and development will look like, which improves retention alongside hiring quality.
Closing the gap between insight and action
Redesigning assessment outputs is necessary but not sufficient. The broader decision process must also change if data is to genuinely improve hiring outcomes. This means building structure into every stage, from role definition through to final selection.

Make assessment outputs actionable in 30 seconds. Hiring managers are busy. A lengthy report that requires extended study to digest will not be read in full, regardless of its quality. The most effective assessment outputs deliver their core message quickly: a clear recommendation, a brief summary of key strengths and risks, and a visual indicator of overall fit. Detailed supporting evidence should be available for those who want it, but the headline must be immediate. If the output cannot guide a decision quickly, it will not guide a decision at all.
